BACKGROUND

A large organization doing important work — in silos

Our client is a healthcare nonprofit with a broad mission around aging initiatives — supporting older adults, caregivers, and the systems that serve them. With multiple teams working across a range of programs, the organization had deep expertise distributed throughout its staff.

What it lacked was a mechanism for those teams to share knowledge, identify where their work overlapped, and find opportunities to collaborate rather than duplicate. Leadership recognized they were operating below their potential — not because of a lack of talent, but because there was no structured way for teams to see across their own boundaries.

THE CHALLENGE

13 teams, no shared view, no shared language

Convening 13 teams around a complex topic like aging initiatives isn't just a scheduling challenge — it's a facilitation challenge. Each team came with its own priorities, framing, and vocabulary. Without careful design, a work group like this risks becoming a talking shop: lots of voices, no clear direction, no actionable output.

The organization needed someone who could design a process that was structured enough to produce results, flexible enough to accommodate 13 different perspectives, and rigorous enough to surface insights leadership could act on. The deliverable wasn't just a conversation — it was a report and a set of recommendations for executive leadership.

OUR APPROACH

What we did

  1. WORK GROUP DESIGN

Designed the full structure of the work group — its purpose, scope, meeting cadence, decision-making framework, and output format — built to produce actionable results, not just conversation.

  2. STAKEHOLDER CONVENING

Coordinated and facilitated regular sessions across all 13 represented teams over 7 months — managing logistics, participation, and group dynamics to keep the process on track and productive.

  3. REDUNDANCY & GAP ANALYSIS

Facilitated structured exercises to identify where teams were duplicating effort, where there were opportunities for collaboration, and where gaps existed that could be addressed through external partnerships or new funding.

  4. STRATEGIC REPORT DEVELOPMENT

Synthesized 7 months of sessions and findings into a comprehensive report and set of strategic recommendations — written for executive leadership and designed to drive real decisions.

  5. EXECUTIVE PRESENTATION

Delivered the final report and recommendations to organizational leadership, providing context, clarity, and a clear path forward for acting on the work group's findings.

TAKEAWAY

Strategy requires structure — and structure requires expertise

This engagement demonstrates what thoughtful facilitation can unlock in a complex organization. The 13 teams involved weren't lacking knowledge or commitment — they were lacking a process to bring their collective insight into focus. Aujedi provided that process, and the results followed.

The new partnerships and grant dollars that came out of this work group weren't accidental. They were the direct result of a structured, well-facilitated strategic process that gave leadership the clarity to act. That's what good facilitation does — it turns conversation into decisions, and decisions into outcomes.
